Protex Balti — from sewing subcontractor to the address in Europe for E-textile co-development
The moment
Protex Balti can take an E-textile concept from first sketch to certified medical-grade series production inside one organisation. Nobody had to be told there was a problem — the company had already written it down. Asked separately, before any workshop, its own people gave the same diagnosis in their own words: we are mainly known for CMT — cut, make, trim. Smart products — not only sewing. I don’t think the market fully understands what we do; we have too many legs and too many different clients. Sometimes we are engaged too late, and evaluated mainly on price instead of manufacturing value. The company knew what it was worth before I arrived. It had simply never said it out loud.
01 · Discovery
A read of the whole system: development capability, order economics, the regulatory path, and how three different buyers decide. Every claim logged as evidenced, inferred or missing — and where the evidence was thin, it said so.
02 · Identity DNA
Projective work rather than opinion-gathering, because a leadership team asked to name its values will name the values it thinks it should have. The same sentence came back from people who had not spoken to each other: solving real world problems together. The founder confirmed it unprompted, sixty years on.
03 · Alignment
Client interviews under one rule: never correct a client’s perception, never defend a choice. Every load-bearing phrase in the positioning came out of a client’s mouth first — they are really our co-creators; they are the address.
04 · Expression
A voice for engineers: every claim carrying a proof unit or reworded as a perspective. Teal held for trust, charcoal added for authority, photography moved from machines to hands and thread and people.

What changed
Trust evidence scored 9/10 on ability, benevolence and integrity. The visibility of that evidence scored 2/10 — not a trust problem, a visibility problem, which is faster to fix. Behaviour moved before the programme finished: within a week the team rebuilt a client presentation, replacing machine photography with people.
